Help Training Employees?

I'm a technical services trainer for a pre-engineered metal building company. Well my detailing staff vary in experience. We have a total of 17 detailers in our office. 3 with 7+ years of experience, 2 with 2+ years of experience and the rest with 2 years or less of experience.

Well my issues is we are having major issues with them making errors when sending drawings to the fabrication shop.

out of 4 centers we are the worst now. Its getting ridiculous for us here.

I dont know what to do to make the crew stop making such dumb errors like they are.

I have addressed every single error with them and told them stop making these errors. But they continue to keep making them.

What is a good way of making the crew stop making dumb errors?

  1. first, start tracking the errors. not for finger pointing but you can't fix a problem that you don't kno the cause of. Who, what when where why---whatever. as you accumulate this, a pattern may emerge to indicate a problem area-person? type of job? busy time-rushed? new concept, insufficient training?

    second, have all drawings looked at before being sent out.  a supervisor, manager, whatever. it may cost, but not more than the price of the mistakes, especially long term-loss of clients, reputation, etc.

    support the staff but be firm-ask if they need help, if there is a problem, what gives them trouble and correct it, but let them know in no uncertain terms that negligence will not be tolerated.

    reward those with error-free work, praise the group for error free weeks )whatever is applicable to your business) and declines over time from the stats you will be gathering.

    yelling at them and telling them to stop doing it won't cut it. there is a problem somewhere and you need to find it and fix it.
