Depends upon the henna...and your skin.

three hours is minimal....if your skin is as dark as your avatar your going to need a few more hours.

Ahhh, you have reminded me that this is why, after trying every available brand and variation over a longish period, I stopped using henna many many (well you get the picture) years ago ...

But good luck with it.

The effect is fabulous, but the process ... hmmmmm!

maybe you made it too thick to start with.

Only 3 hours?  I like to leave it on my hands overnight to make sure it takes properly - but I guess that depends how deep you want the colour to be.  Good luck, and have fun washing out all the crusty bits of henna lol :-)
