A lube like Astrolube may help, but the fact that you were not wet enough suggests you weren't ready for penetration yet. Why not ask one or both of them to do oral on you before PIV?

If the guy tends to be too rough for your taste, try having him on the bottom and using the cowgirl position, where you have more control.
